Embedded Fractional COOEmbedded operating leadership

Embedded operating leadership for founder-led companies

Build the operating system your growth demands.

When the company has outgrown the founder's ability to personally coordinate everything, I work alongside you and your leadership team to turn strategy into disciplined execution with clear priorities, accountability, metrics, decision rights and operating cadence.

Determine whether the business has reached the point where embedded operating leadership is the right intervention.

01The Problem I Solve

The business has leaders, customers and real complexity, but too much still runs through the founder. Priorities compete, accountability gets diluted, cross-functional work falls through the cracks, metrics do not provide enough visibility, and the founder remains the connective tissue holding execution together.

02Fit

Who this is for — and who it isn't.

Who this is for

  • Founder-led companies generally in the 20–100 employee range, with flexibility above 100 when the operating complexity and leadership model fit.
  • Companies with at least a few functional leaders or managers already in place.
  • Founders who need an embedded operating executive to architect the organization and drive execution across functions.
  • Organizations with a viable business and sufficient economics to invest in operating infrastructure before growth creates greater friction.
  • Founders willing to delegate real ownership, establish accountability and make necessary people and process decisions.

Who this is not for

  • Companies looking for an additional project manager, chief of staff, executive assistant or tactical capacity.
  • Founders who want the COO to become the permanent gap-filler for missing functional leaders.
  • Organizations without enough leadership infrastructure for accountability to be distributed beyond the founder.
  • Companies looking primarily for advice rather than an embedded operator who will drive implementation.
  • Leaders unwilling to use metrics, operating cadence or clear accountability.
  • Organizations seeking a low-cost or hourly consulting resource.
03How ElSali Helps

I architect the operating system around the founder's Why, vision and the culture required to support both. I work across functions — not as every function — to establish the organizational architecture, leadership cadence and visibility required for the business to execute without everything depending on the founder. Where leadership capability is missing, I help define what is needed, stabilize the gap where necessary, and help put the right ownership in place rather than becoming the permanent functional owner.

04What You Receive
  • EOAM organizational assessment and operating architecture
  • Strategic priorities translated into actionable goals and measurable outcomes
  • Functional and process accountability with clear ownership and cross-functional dependencies
  • Executive KPI dashboards and scoreboards
  • Meeting and operating cadence designed to produce decisions and accountability
  • Decision rights and delegation structure
  • Organizational and leadership recommendations, including right-person/right-seat and capability gaps
  • Risk visibility and execution follow-through
  • Embedded partnership with the founder and leadership team
05Economics & Time Commitment

Economics

$10,000 per month retainer. Selected engagements may also include agreed revenue and/or profit milestone bonuses, so a portion of compensation is tied directly to measurable business results and value creation. Pricing reflects executive-level impact rather than an hourly consulting model.

The Operational Management Platform subscription is included in the retainer for the duration of the engagement. If the client continues using the platform after the engagement ends, the subscription transfers to the client.

Time Commitment

Approximately 10–15 hours per week. The engagement is deliberately fractional: enough embedded capacity to build and drive the operating system without replacing the company's functional leaders.

06Role of the Operational Management Platform

The Operational Management Platform becomes the system of record for priorities, metrics, accountability, cadence and EOAM tools. It provides visibility between meetings and allows the operating system to live inside the business rather than inside a consultant's notes.
